The X-matrix compresses a whole strategy deployment onto one sheet by forcing four questions into alignment: what breakthrough do we want in 3-5 years, what must happen this year, which improvement priorities will make it happen, and which metrics will prove it. The correlations are the point. An annual objective that serves no breakthrough, or a priority that moves no target, shows up as an empty row in the correlation section, and that emptiness is the finding.

A one-page grid used in Hoshin Kanri to deploy strategy: long-term breakthrough objectives, annual objectives, improvement priorities, and targets to improve, arranged around a center with correlation marks showing which items serve which. It makes gaps in the logic visible as empty correlations.
Read them as a chain: breakthrough objectives set the multi-year direction, annual objectives make this year's slice concrete, improvement priorities are the initiatives that deliver the annual objectives, and targets to improve are the metrics that prove it. Owners attach to the priorities.
The structured back-and-forth where each organizational level challenges and refines the objectives passed down to it before committing. It exists so targets are negotiated into believability rather than imposed, and the X-matrix records the outcome.
