Hoshin Kanri X-Matrix Template

The X-matrix compresses a whole strategy deployment onto one sheet by forcing four questions into alignment: what breakthrough do we want in 3-5 years, what must happen this year, which improvement priorities will make it happen, and which metrics will prove it. The correlations are the point. An annual objective that serves no breakthrough, or a priority that moves no target, shows up as an empty row in the correlation section, and that emptiness is the finding.

How to use this template

  1. Fill the matrix in order: breakthrough objectives first, then annual objectives, then priorities, then targets. Each layer must justify the next.
  2. Mark the correlations explicitly. Every annual objective names the breakthrough it serves; every priority names its annual objective and the target it moves.
  3. Assign one owner per improvement priority. Shared ownership on an X-matrix means the catchball never resolved who carries it.
  4. Run catchball before you lock the sheet: each level challenges the one above until targets are believed, and the log keeps the record.
  5. Review monthly against the targets column. The matrix is a deployment tool, and a deployment nobody re-reads is a poster.
